Look at the work that waits for you
Notice which decisions, approvals or customer replies stop moving whenever you are busy. Are you the only person with the information needed to continue? Have you explained the task clearly, or does everyone have to ask again? These questions are about improving a process, rather than blaming yourself for being busy. Choose a recurring task and write down the steps, the information required and the point where judgment is needed. You may be able to simplify the task, share responsibility or remove an unnecessary approval. Start small and check quality before changing everything. A business that depends on one person remembering every detail can be difficult to grow sustainably.
